I’m going to start with removing the front cylinder then go from there.
I would. Flexible borescope is your best bet. Count all you retrieve. I did it on a smaller v-twin motor. Rebuilding the removed bearing helped to keep track and made me feel better.
In a past thread (same issue) the OP spent days trying to get a single lost roller out of the bike. Seeing as you have so many missing rollers, I'd split the cases, considering it a smart insurance policy. If you have the money, send that crank to Dark Horse while you're in there
I agree if I split the cases might as well upgrade crank and do timkin conversion.

Doing the Timken conversion on the the M8 ,from what I've read, could be an issue. There are problems with cases cracking after the fact. The company below has had experience with this.

Call Snap-On and find a driver near you and go see him or, have him come to you. You will find a host of tools, magnets and other fishing devices inside there to help.
work got in the way of this project… however I just finished pulling the front cylinder
I can’t see a thing in there
looks like I need to invest in a boroscope

do they sell a boroscope attached with a magnet?
Yes. As I stated in an earlier post, I bought one that connects to my phone or laptop and has a magnet. They also come with small pickup tools for non magnetic items.
