My buddy and I both have 2012 Road Glides. The gauges on his Custom have the white faceplate with about 4000miles. My Ultra has the black faceplate with about 6000miles. We would like to trade each other but not sure how to get the mileage change. Any Ideas???

You can't change the mileage. Park your bike and tell your buddy to go for a 2000 mile ride. Or you could both buy a new speedo, and have the miles set by the factory.
I went through the same thing..... I'm going to order a new speedo one of these winters when the bike is parked. Mine is off by 1165 miles. I got a full set of black gauges off of an ultra for $150.
The white gauges drove me crazy when the sun got behind me.

stop riding and let your buddy's mileage catch up, then do the swap. thats about the only way i know to do it, the factory will not adjust the mileage on used speedos.
