Default DIY seat reshaping

Has anyone ever tackled this themselves?

Ive got a new cover for an old stock seat that’s sitting on the shelf in the shop. I’ll swap the cover myself, that’s easy enough but while I’m there I’ve toyed with the idea of modding the stock seat foam a bit. Any tips/tricks for this? I know most everyone will say to send it somewhere but I can’t see this being real difficult, and will cost nothing. If I screw it up, oh well, it’s an old stocker. If it comes out great, even better!

I did mine on my ultra classic and I am pretty happy with it. I cut it down about 1.5" and added a gel pad and then some memory foam on top of the gel. Narrowed the front a little so I can be more flat footed at stops too. I am going to take the cover off one more time and add another 1/2" of memory foam to it.
I used an electric knife to cut most of it down, and a box knife and a grinder with a cutoff wheel to shape the spot for the gel pad. Also used the grinder to shape the foam after gluing the memory foam on top.
I bought a sheet of 1/2" memory foam and just added two pieces together to make 1" foam on top of the gel.
Just go slow and it is not that difficult. I used 3m spray adhesive to glue the foam together.
It does make a mess so do it somewhere easily cleaned up.
I did buy an air stapler from harbor freight because my electric one was not quite strong enough to neatly do the staples in the seat pan.

Where did you get the gel pad and what sizes do they come in?

When you narrowed the front it a little, did you actually mod the pan or just the foam?

Thanks

I bought this gel pad, but mine was cheaper when I bought it:
https://www.ebay.com/itm/180579963745
There are lots of places to get the gel from though if you do a search.
I only cut the foam. I figured if I needed to cut the pan I would do that after testing it for a while. There was a white piece of foam covering it all when I took it apart and I put it back on after I did my mods.

Sounds simple enough. I would like to cut mine down and add some gel.

Thanks, looks like an easy project.
